OneAD SuperDSP

A self-service Ads buying platform

Situation

OneAD aims to offer a self-survice system that allows agencies to manage their own ad campaigns, similar to how Google, Facebook, and Yahoo do. By offering various ad formats and an easy-to-use self-service system, OneAD anticipates attracting more clients’ budgets with fewer staff resources.

Task

1. Release a this super DSP system in 4 month.
2. Make sure usability good enough for new user to operate without helping.
3. Host daily stand-up meeting to ensure the project progresses and to sync between the PM and RD teams in a timely manner.

Action

1. Prepare workshop to generate the main HMW & user flow at the begining.
2. Complete design full-scope wireframes in 2nd week in order to adjust whole scope become realistic.
3. Conduct UAT with internal experts.

Result

1. We successfully completed all functions in 4 months.
2. Passed UAT by internal expertise ( 3 member from different agency )
3. Passed Pilot run by using OneAD's campaign
4. Passed Pilot run with partners ( including business model, contract of sharing benefits )

Define Problem

There is a "programmatic buy" department in Advertising Agency which only use DSP tool ( self service ). If OneAD can't provide a DSP system, we could never gain the budget.OneAD provides much different Ad Formats and media placement from Google, FB, Yahoo. So there is surely a business opportunity if we can provide a DSP system.

Define success

1. Complete the MVP that proof OneAD can provide a good quality DSP system and successful serve advertisement.
2. Get pilot run partners
3. Gain new budget from Agencies without hurting OneAD's original business.

Target User

1. Agency Planning Department ( Decider, Buyer )

Success

Transform abstract idea into tangible product in a short time

1. I successfully realized the product from 0 to 1 with this scope in 4 months.
2. 80% of the scope could be anticipated in the first month because I defined 50% of the wireframes at first.
3. 20% of the user stories were written by me, and 70% were created after I designed the wireframes. I designed the user flows at a rapid pace which compensated for the PM’s delayed planning.

Negotiate

1. I successfully motivated teams to frequently negotiate and adjust decisions.
2. I upward managed PMs by convincing them to provide plans on a regular basis, rather than waiting until they thought they were ready.

Failure

Not a formal Design Sprint

1. I attempted to apply design thinking at the beginning of the project, but it became apparent that the scope made it impossible to condense the planning phase into a one-week Design Sprint.
2. An interview with a single expert often led to discussions lasting more than three hours, particularly when it involved my boss.

MVP is still too large

I was unsuccessful in convincing stakeholders to divide the product into small enough segments that could be validated within 2 months. As soon as we built the demo site, OneAD began reaching out to test their assumptions and gain insights from pilot users. This meant the product needed to be adjusted over several more months based on feedback before it could deliver true benefits.
